Are you running your operations, or are they running you?

If your week is constant firefighting, the fix is rarely "push harder". It is usually clarity: what happens, who owns it, where the truth lives, and when work moves forward.

Here is the 5-part framework I use when I look at any operation that needs systemising.

1. Work

Write down the real steps end to end. Not the ideal process, the real one. Include the messy parts: changes, rework, approvals, exceptions.

2. Ownership

Make the responsibility role-based, not person-based. If the process depends on "ask John", it will break.

3. Source of truth

Decide where the current reality lives. One place. If work is spread across chats, inboxes, and spreadsheets, you are running on mismatched versions of reality.

4. Triggers

Define what moves work forward. What starts the next step, what is the deadline, and what happens when it slips?

5. Guidance

Keep instructions lightweight and close to the work. Use checklists, templates, and decision prompts. Avoid long docs that nobody maintains.

A practical move for this week: pick one workflow that causes the most friction and create a single "Ops Page" for it. Include the current step, the owner, a link to the source of truth, and the next trigger.
